Getting an Area Ready to Hang Duct

Tomorrow is thought of today.

Not tomorrow morning at six in the gang box with a coffee. Today, while there is still time to do something about what you find.

Everything in this post is the answer to one question: when four guys walk into that area in the morning, does the work start, or does it start an hour later?

What a ready area actually looks like

Go through the routing and the layout for that area. Then work backward from the first cut.

  • Is the duct on site? Not ordered. Not on a truck. On site.
  • Is it sorted by size and staged in that area? Not in a pile by the door.
  • Do you have the straps and the screws? The right ones, in the quantity that run takes.
  • Is the layout done? Or is somebody going to be standing there while it gets done.
  • Does everyone have their tools, cords, and charged batteries? Or are you going to be running cords and waiting for batteries.

All of that is yesterday’s work. Every single item on it can be handled the day before, and every one of them turns into a delay if it is not.

Word of the day: staging. Getting material into the area it gets installed in, sorted the way it gets installed, before the day it gets installed. A pile of duct on the ground floor is delivered. It is not staged.

One thing that catches people the first time: the duct runs start before the equipment shows up. You are not waiting on a unit to begin. You are running duct toward a spot where a unit will eventually be.

Layout the day before, if you can

In the morning you line out your crews on the areas to work and let them loose. That is the whole goal, and it only happens if the layout is already there.

If you can trust your guys to lay out straps, let them. That is how they learn it and it is how you get your day back. If you are reading this and don’t know, go ask to learn.

If you cannot, then you are doing it, and doing it the day before is what keeps the crew that came with you from waiting on you.

Having nobody on site who knows how to lay out is its own cost. Not a skills problem, a momentum problem. The work stops at the edge of what is already marked.

Fabrication is further upstream than anybody plans for

Here is the one that does not show up on a checklist, because it happens weeks before the area does.

If the material is not made, you have nothing to do anyway.

Fabrication is a huge process and it has to be thought about as part of the areas that are coming up, not as something the shop handles on its own schedule. I have spent days making duct to get ready for large projects because the shop could not get there in time.

That is not a complaint about a shop. It is what the job looks like when the area is bigger than the queue. Somebody has to close the gap and it is going to be whoever needs the duct.

The cost is guys standing around

Every failure above turns into the same thing, and it is the only number that matters.

Duct not ready for an area is real money. Layout not done is real money. Nobody on site who can keep momentum is real money.

If guys are sitting around, that is bad. It does not matter why, it does not matter whose fault it is, and it does not get made back later in the week.

What to check twice on purpose

Always check your measurements before cutting. That one you have heard.

Make sure you are cutting the right face

This is the one nobody warns you about, and it is a fast mistake to make.

Take a 12×14. Those two numbers are close enough that the piece does not look wrong in your hands. If the 14 is on the top and the 12 is on the side, and you are offsetting up, you need to be cutting the 12, not the 14.

You also need to be cutting the right edge that has the drive, or the edge that gets the drive. Drives, in my experience, go vertical. In very rare instances and they were specific to the work we had to do, I have set them horizontal.

Know which face is up before the snips move.

Strap layout against the block out framing

Check your strap alignment and layout against the block outs before you are committed to them. Two ways it goes wrong and they have different answers.

The height is wrong. Then you either offset or you raise the duct. And if there is an obstruction in the way, you may be offsetting regardless of what the height says.

The alignment is off left to right. Same problem, different axis. Make sure the strap layout is correct. Make sure the block out is in the right position, or big enough. And if an obstruction limits your ability to get into the opening, that is an offset too.

Both of those are cheap to catch with a tape and expensive to catch with a piece of duct in the air. Duct elevations covers where the height number comes from in the first place.

There is no point of no return

People want there to be one. There is not.

I have taken down fittings. I have taken down entire runs of duct and repositioned them. It is annoying and it is time you did not plan for.

The right path is the best path, because it is the one that helps you later. A run that is wrong and staying up is a problem you are going to meet again, with more of somebody else’s work built around it.

Never give up on layout.

If you are not prepared to hang, you should not be hanging.

When you genuinely cannot get an answer

Different situation. You are at an impasse and you need somebody else to decide.

That is a full stop on progress in that spot. Not a guess, not a best effort, not build it and see. Stop.

Then go work a different area while the RFI gets sorted out, which is exactly why you want more than one area ready at a time.

I will be honest about what that feels like. Leaving areas open and waiting is mind numbing. An unfinished area sits there every time you walk past it, and nothing about the job feels right until it closes.

The short version

  • Tomorrow is thought of today. All of this is yesterday’s work.
  • Delivered is not staged. On site, sorted by size, in the area it gets installed in.
  • Layout the day before so the crew that came with you is not waiting on you.
  • If the material is not made, you have nothing to do anyway. Fabrication is part of the area, not the shop’s private problem.
  • Check the face, not just the measurement. On a 12×14 you cut the 12 to offset up, and the piece will not look wrong in your hands.
  • Check strap layout against the block outs. Wrong height or wrong alignment both end in an offset or a reposition.
  • There is no point of no return. Take it down. The right path is the one that helps you later.
  • No answer means full stop. Move to another area. Have another area.
