Here is something nobody tells a first year.
The floor you are standing on is not the thing the building was laid out from. It is a finished surface that got poured to meet an elevation, and sometimes it misses.
So when you pull a tape up from the slab to set a duct height, you are not measuring from the building’s reference. You are measuring from a piece of work that somebody else did, and you are taking on their risk without being asked.
This is the risk I mentioned in duct elevations, and it belongs in how to read HVAC drawings on a commercial job.
What the benchmark is and who sets it
Typically the GC establishes the benchmark for the entire project. Every trade uses that same benchmark as the starting point.
That is the whole idea. One reference, one starting point, everybody working off it. Your duct, the elevator landings, the finish floor, the ceiling grid, the stair landings, the door frames. All of it comes back to the same mark.
Word of the day: benchmark. A fixed reference point the whole job measures from. It is not a height you picked, it is a height the project agreed on, and its only job is to be the same for everybody.
You did not set it and you are not going to move it. What you are doing is transferring it to wherever you are working, and then measuring from that.
What the software says, and why the field is different
Search this and every answer you get says the same thing. Elevations are measured from finished floor level.
That is correct, and I am not arguing with it. In a model, finished floor level is a perfect plane. It is a number the software holds and it is the same number everywhere on that floor, forever.
On your job, the finished floor is a thing somebody poured or sheathed. It is supposed to be at that elevation. Usually it is+/-.
The gap between supposed to be and is, that is what this whole post is about.
So when a drawing says AFF, it means above finished floor, and it means the designed elevation of that floor. It does not mean above whatever the slab happens to read under your ladder today. On a good job those are the same number. On a bad one they are not, and you cannot tell which job you are on by looking down.
The benchmark is how you find out.
Why the floor is not the benchmark
The simplest proof is what happens when a floor comes out wrong. It gets ground down, or chipped down and floated.
Sit with that for a second. The floor gets corrected to match the reference. That is the direction it runs. The floor is a product of the reference, not the source of it.
Which means a floor can be off and you would not know by looking at it. There is no line on it that says so. You pull your tape, you get a number, the number feels solid, and you hang duct off it all day.
If anyone is using the floor to determine a height, they are taking on the risk. Not the GC, not the super, not the layout crew. Them.
What it looks like when the benchmark is wrong
I was on a project that went through six different superintendents. The one who established the benchmark ended up quitting.
It was wrong. By the time anybody discovered it, the job had been building off it for a long while.
- Elevator landings had to be adjusted.
- Finish floor elevations were wrong and had to be ground down, or chipped down and floated.
- Ceiling heights were not correct.
- Stair landings were off enough to trip anyone stepping down or up off the landing.
Read that list again and notice what is on it. Elevators. Floors. Ceilings. Stairs. Those are four different trades, four different contracts, and none of them did anything wrong. They all did exactly what they were told, off a number that was bad before any of them showed up.
That is what a benchmark is. It is the one mistake that is not contained.
Whoever does layout needs to know what they are doing
That is the lesson and it is not a complicated one.
Layout is not a task you hand to whoever is free. It is not a job for the new guy with a tape. The person setting a reference that the entire project will build off needs to be somebody who has done it, who checks their own work, and who is going to still be there when a question comes up.
The super on that job was not there when the question came up. He had quit. Nobody could ask him what he did or where he pulled it from.
What you actually do about it
Go off the building benchmark to establish heights. That is the best practice and there is not a lot of nuance in it.
In practice that means finding the mark on your floor, transferring it to where you are working, and running your laser off that. Your heights come from the laser, not from the slab.
If you cannot find the benchmark, ask. Somebody knows where it is, and asking costs you five minutes. Guessing costs a lot more than that, and it does not show up until the ceiling grid goes in.
The honest part
We did not have a laser for a long time. We measured off the floor. Plenty of good duct got hung that way and I am not going to pretend otherwise.
What I did not understand then is what I was accepting when I did it. I thought measuring off the floor was the slow, careful way to do it, because it felt slow and careful. It is not careful. It is just slower.
A laser off the benchmark is faster and it is correct. Those two things do not line up very often in this trade, so when they do, take it.
Why this one is worth knowing on the management side
Because the cost of it never lands on the person who caused it.
Grinding a floor, adjusting elevator landings, resetting ceiling heights, fixing stair landings. Somebody paid for all of that, and it was not the super who quit. It got absorbed by the GC and contingencies if they had any left.
If you are the one running work, the benchmark is worth a conversation early, while it is still a conversation. After the grid is in it is a change order and a schedule problem, and you will be arguing about who owns it with people who are just as sure they did it right as you are.
The short version
- The GC sets the benchmark for the whole project. Every trade starts from the same one.
- The floor is not the benchmark. It is a progress finished surface that gets corrected to match the reference.
- Measure off the floor and you have taken on the risk, whether or not you meant to.
- A bad benchmark is not contained. Excavations, concrete, framing, elevators, floors, ceilings and stairs all came off it.
- Whoever does layout needs to know what they are doing. It is not a job for whoever is free.
- Find the mark, transfer it, laser off it. If you cannot find it, ask.
